How to Choose the Right AI Solutions for Your Business

AI is everywhere—and so is AI regret. Many teams sign contracts, run pilots, or experiment with tools that never move the metrics that actually matter to the business. The problem isn't a lack of options; it's a lack of structure.

The framework below helps leaders cut through noise and focus on AI projects that are tied to real outcomes, with clear ownership and a path to scale.

1. Define the measurable objective

If the outcome isn't clearly defined, pause.

Before evaluating vendors or models, tie the initiative to a metric the business already cares about. Examples:

  • Cost per ticket or case for support and operations teams.
  • Revenue per rep or per account for sales organizations.
  • Cycle time for onboarding, approvals, or order fulfillment.
  • Compliance accuracy or error rate in regulated processes.

Write down a simple statement:

"We are doing this to reduce [metric] by X% within Y months."

This becomes your North Star. If stakeholders can't agree on the metric, you're not ready to choose an AI solution yet.

2. Score workflows by leverage

Not every workflow deserves automation first. Some are noisy but low value; others are high value but data-poor.

List candidate workflows and rate each one on:

  • Volume – How often does this happen per week or month?
  • Complexity – Is it mostly rules and lookups, or deep judgment?
  • Data readiness – Is the necessary data accessible, structured, and reliable?
  • Stakeholder urgency – Who's feeling the pain, and how badly?

High-volume, rules-based processes with decent data and real pain are ideal starting points. Examples include:

  • Tier-1 support tickets.
  • Invoice processing.
  • Simple order updates.
  • Routine onboarding steps.

Rank workflows and focus on the top few. AI is an amplifier—the more leverage in the workflow, the more impact you'll see.

3. Align on governance and guardrails

Many AI initiatives fail not because of technology, but because people don't trust the outputs.

Before you implement:

Define who approves what

Decide which outputs AI can generate and which require human review. For example, "AI drafts responses; humans send" or "AI can auto-process refunds under $X."

Set oversight rules

Determine how often outputs are sampled, who can override decisions, and how errors are handled.

Design logging and traceability

Make sure every action has a log: what the AI saw, what it did, and who approved it (if applicable). This is critical for compliance and for learning from mistakes.

Governance isn't bureaucracy—it's what allows your teams to use AI with confidence instead of resistance.

4. Prototype fast, prove value

Big-bang transformations sound exciting, but most AI success stories start with contained pilots.

Aim for a pilot that:

  • Targets one or two workflows with clear metrics.
  • Uses existing tools and data as much as possible.
  • Can show meaningful movement in the metric in weeks, not quarters.

During the pilot:

Measure against your baseline

Track the metric you defined in step one before and after introducing AI.

Capture qualitative feedback

Ask the people using or affected by the system how it changes their day. Their support is as important as the numbers.

If the pilot doesn't move the metric, use that data. Either adjust scope, improve prompts/workflows, or accept that this use case isn't the right fit for now.

5. Operationalize and expand

Once you've proven value, resist the temptation to jump immediately to the next shiny use case. First, make the win durable.

That means:

  • Integrations – Wiring the solution into your systems so it fits into daily work.
  • Change management – Updating workflows, documentation, and expectations.
  • Training – Helping teams understand how to use AI and where its limits are.
  • Ownership – Assigning a clear owner who is responsible for ongoing performance, tuning, and reporting.

Only after a pilot is truly embedded should you expand to adjacent workflows. This creates a compounding effect instead of a trail of half-finished experiments.
